The problem
A hardware counter moves quickly and carries thousands of items in different units — lengths, sheets, kilos, pieces. Sales were captured on a till that did not talk to the stock records, so stock on hand was a best guess between physical counts.
Purchasing was equally blind: reorder decisions were made from memory rather than movement history, which meant fast-moving items ran out while slow stock sat on the shelf tying up cash.
